First-Principles Thinking

For strategy, policy, and systems — reasoning from what's actually true, not from what you inherited.

Most people believe problem-solving begins when a solution appears. It doesn't. It begins much earlier, in a harder place: the first description of the problem. And that first description is rarely the problem itself. It arrives pre-framed — by habit, by precedent, by someone else's language, by the way it has always been described.

Solve the wrong problem elegantly and you've still solved the wrong problem. The most expensive mistakes in strategy and policy aren't bad answers to hard questions. They're excellent answers to the wrong question — one nobody stopped to re-examine.

This isn't “critical thinking.” It's an operating discipline.

First-principles thinking usually gets talked about as a mindset or a slogan — question everything. That isn't usable. This course treats it as a serious, repeatable operating discipline for people working on strategic, policy, and systems problems under real-world complexity. You learn to move your attention deliberately: downward, beneath the first description, to the assumptions that make it feel natural; outward, to the systems and incentives that keep producing the pattern; and deeper, to the mechanisms and causality where real leverage lives.

It's the most foundational skill in the CentPol curriculum — the precursor to Cognitive Orchestration, Trust, Risk & Governance, and Institutional Intelligence Design. Reason well from fundamentals first, and everything built on top of it gets sharper.

Why a course, and why this one.

Because the discipline is unnatural, and it doesn't survive as inspiration. It has to be practiced against real problems, in a deliberate order — each week questioning a layer the previous one exposed. You don't leave with a mindset. You leave able to take a messy, inherited problem, rebuild your understanding of it from the ground up, and then act on that understanding under uncertainty.

The course is designed not merely to inform, but to improve judgment — a serious, direct progression from reframing a problem all the way to acting on it.

The journey

Six weeks, from the real problem to real action

The sequence moves deliberately — first downward, beneath the problem's surface; then outward, into systems and incentives; then deeper, into mechanism and causality; and finally back out, into strategy and action. Each week questions a layer the last one uncovered.

  1. 01The Real Problem — Problem-solving doesn't begin when a solution appears — it begins the moment you decide what kind of problem you're facing. And the first description of a problem is rarely the problem itself.
  2. 02Assumptions, Inheritance, and False Constraints — If the first frame is rarely right, what makes it feel natural? Expose the inherited assumptions and false constraints holding a bad description in place.
  3. 03Systems, Incentives, and Interdependence — Work outward: see the structures and incentives that keep producing the visible pattern, instead of treating the symptom as the problem.
  4. 04Mechanisms, Causality, and Leverage — Go deeper still — past structure to the actual mechanisms and causality — to find where a small, well-placed move creates real leverage.
  5. 05Strategy Under Uncertainty — Honest framing doesn't hand you certainty. Learn to choose well anyway — reasoning about strategy when the evidence is partial and the outcome isn't guaranteed.
  6. 06From Analysis to Action — The week the whole course moves toward: converting clearer analysis into decisive, well-grounded action.

The aim throughout isn't to inform, but to change how you reason — a discipline you keep using on every hard problem long after the course ends.
